Nobody launches a church the week before Easter. Ryan Schlachter did, and 770 people showed up. Ryan and his wife, Janine, planted Legacy Church NYC in the heart of Manhattan earlier this year, and tucked inside their remarkable story is a set of practical lessons that apply to any pastor in any zip code. Here are four tips that stuck with me.
New York moves at an insane pace, and Ryan says the temptation for any urban planter is to do ministry at the speed of the city. He learned early that this is a trap. "You have to know the city, but you cannot mimic the city," he told me. If your church runs at the same pace as everyone's job, people walk in on Sunday and feel exactly the way they feel at work. A fast-paced church in a fast-paced city produces burned-out people, fast.
So Legacy intentionally slows down, not for the sake of slowing down, but to counteract what the city demands of people. The result is a church that feels refreshing and joy-filled instead of exhausting. The same principle cuts another way for planters parachuting into a new city: don't build your whole culture around a caricature of the place. If you don't know the city yet, you end up promoting a postcard that people who actually live there don't recognize. Know the culture deeply. Just remember your job is to serve it, not reproduce it.
Hard cities leave marks. Ryan's advice for anyone planting in a difficult or expensive place is blunt: "Do not let the city inform you of your identity." If God called you to a hard city, then you are called, and the city being harsh to you doesn't change that. Getting scars from your city does not mean you picked the wrong one. As Ryan put it, the darkness in the city, the difficulty of the city, the city itself — it's scared of you and the God that's on the inside of you.
Your calling has to be settled somewhere deeper than your circumstances, because circumstances in a hard place will test it weekly. Which is also why Ryan insists on one non-negotiable: safe friends you can be vulnerable with. You won't survive ministry anywhere, let alone in a hard city, if you have to be a superhero all the time.
New York is transient, and Ryan had to learn not to change his level of investment in people based on how long they might stay. Since launch, seven of Legacy's core team members have moved out of state. These are people he and Janine dreamed with in the earliest days. But because they hold people with an open hand, the departures haven't wrecked them emotionally. One of the costs of love is grief, and our faithfulness in every season includes every season we get with people.
When I talk with discouraged pastors, about 80 percent of the time the discouragement traces back to people they invested in who left. It reminds me of the prodigal son. The father didn't invest in his son because the son was staying. He invested because of who he was. And when the son needed help, guess where he went back to.
How do you pastor nearly 800 people who showed up overnight? Legacy's answer is two-fold. Consistency: a weekly Sunday gathering plus a midweek prayer meeting they started months before launch, so there's always a clear next step to point people to. Fluidity: seasonal small groups hosted in homes and organized by neighborhood, because in a city where crossing a borough is a commitment, "that's right by me" is what gets people in the door. In a city of millions, loneliness is an epidemic, and people are starving for community that's actually convenient to reach.
